Doorways: Raul's Panda Journey

Objective

Panda Restaurant Group's Associate Inspiration Management (AIM) survey surfaced a quiet risk inside a company whose overall belonging scores sat above industry benchmarks: declines in the specific items that predict turnover. Comfort voicing ideas. Feeling able to be yourself at work. Believing your leader is authentic. With 53,000 associates across more than 2,500 restaurants, the leverage point was clear. General Managers set the emotional tone of every restaurant, decide who gets noticed, and determine whether a cook who speaks little English is seen as a liability or a future leader.

The University of Panda Video Team set out to shift that mindset with a single film rather than a course. Leaders already knew what belonging meant; they needed to feel what it costs and returns. The objective was to give more than 2,000 General Managers a shared emotional experience of belonging, one they would recognize in their own teams, delivered ahead of the July 2025 AIM survey so the effect could be measured.

Success was defined in advance: reach the full General Manager population within 30 days; earn adoption beyond the original audience; and produce measurable improvement in AIM items tied to voice, respect, and belonging.

The film also had to work as cinema, not compliance content. Doorways tells the story of Raul Reyes, a real Panda leader who arrived from Mexico at 21 with no English and no family, built around the doors he crosses every day and the one he could not open for 18 years.

Strategy

The team made three decisions that shaped everything else.

First, documentary instead of instruction. Rather than telling General Managers how to create belonging, the film shows one associate's life on both sides of it. Raul was selected jointly by Operations and University of Panda leadership because his story was true, specific, and already known to the people who worked with him. No actor, no executive, no script. He speaks in his own English, and the film keeps it; closed captions carry the words without sanding off the voice.

Second, a single visual idea. Raul crosses doorways every day: the restaurant door at open, the kitchen line, the office where his team's certificates hang. The film opens on a closed door, his parents' front door in Mexico, and his first line: "I remember standing outside of my parents' house for about 20 minutes. I couldn't just walk in." The line is left unexplained. The film then moves through his arrival in America, learning English by asking his team to translate, a manager who noticed how he treated guests, promotion, and the years during COVID when his mother was hospitalized and he could not go back. At 2:30 the opening line returns, now with its meaning, and the door opens. The reunion itself happened without a crew, so the film holds on a single family photograph and lets the door do the work.

Third, restraint in scale. Runtime just over three minutes. Budget $5,000. Six L&D team members and three operations subject-matter experts, zero contractors, one month from concept to premiere, shot at Raul's actual restaurant. The constraint became the aesthetic: natural light, patient framing, quiet edit.

Delivery was designed as an event, not an assignment. The film premiered June 9, 2025 at Panda's Leadership Conference in front of more than 2,000 General Managers in one room, positioned by senior leadership as a leadership moment rather than a training asset. It was then released publicly on Panda Restaurant Group's LinkedIn channel so leaders could revisit and share it, and adopted by the Decentralized Learning and Development team into Inspiring Better Lives, the training experience for hourly associates. The story built for General Managers is now seen by the people they lead. Doorways is the director's cut of that film, restructured from the same interview around the doorway motif for external audiences.

The hardest challenge was tonal. Corporate learning video carries expectations: bright, branded, reassuring. Doorways is dim, still, and honest about fear around loss. The team protected that against every instinct to make it safer, because the film's usefulness to leaders depended on it being believed.

Results

Reach: within 30 days of the June 9, 2025 premiere, more than 85 percent of the intended General Manager audience had viewed Doorways, reaching more than 2,000 leaders in under three minutes each. Public release on LinkedIn extended the film beyond the conference, and its adoption into the Inspiring Better Lives training experience for hourly associates carried the story to a second audience the team had not originally planned for.

Impact: the AIM engagement survey opened July 16, 2025, five weeks after launch, with 89 percent participation. Items tied directly to the film's objectives, comfort expressing ideas, feeling a sense of belonging at work, and perceptions of being respected by leaders, improved over the prior survey cycle and exceeded external hospitality benchmarks. Open-ended comments and post-conference feedback from General Managers described the film as "inspiring" and "emotional" and, more importantly, as prompting reflection on how they listen, coach, and create safe environments. Executive leadership cited the film as evidence that storytelling belongs in leadership development and directed continued investment in the approach, now being applied to programs on recognition and growth mindset.

Recognition: Doorways earned a Silver Telly Award (General Training) and a Bronze Telly Award (General Documentary) at the 47th Annual Telly Awards, and a Gold Brandon Hall Group Excellence Award for Best Use of Video for Learning.

Cost: $5,000, produced entirely in-house in one month. The team considers it a success because a three-minute film moved a survey that 53,000 people answer.
